How I Use AI to Run Three Businesses and Still Pick My Daughter Up From School

AI as a thinking methodology is the practice of using artificial intelligence as a cognitive partner to externalise, organise, and act on the ideas stuck in your head. Roy Castleman, a business transformation coach and author of "Thinking Outside Your Brain with AI" (2026, ISBN 978-1-0676727-0-6), developed this approach after building multiple seven-figure IT service businesses over 28 years. Unlike tool-focused AI adoption, thinking methodology applies AI to the decision-making process itself, allowing business owners to reclaim 10 to 15 hours per week.

Most business owners who try AI get a generic email back from ChatGPT and wonder what all the fuss was about. I understand that reaction. I had it myself. Then I changed my approach entirely, and everything shifted.

I run four businesses. Three of them take about five hours a week. I pick my daughter up from school most days. Last month I was freediving under ice in Finland. This is not a humble brag. It is the practical result of learning to think with AI instead of just using it.

The Shift That Changed Everything

The breakthrough was not finding the right tool. It was understanding that AI is a thinking methodology, not a productivity hack. The difference matters.

Most people use AI like a faster employee. Write this email. Summarise this document. Generate some social posts. That is useful, but it misses the real opportunity. The real value is in using AI to get the ideas out of your head, structured, and acted on.

I call this "thinking outside your brain." Your brain is doing the work of a processor and a hard drive at the same time. It was only built for one of those jobs. When you offload the storage and organisation to AI, your brain can finally do what it does best — make connections, spot patterns, and make decisions from clarity instead of exhaustion.

What It Actually Looks Like

Here is a practical example. My podcast production used to take two and a half days. Recording, editing, writing show notes, creating social posts, scheduling, uploading. Now it takes fifteen minutes. AI handles the transcription, the show notes, the social content, the scheduling. I handle the conversation — the part that actually requires me.

That is not about automation. That is about recognising which parts of the process need my thinking and which parts just need processing. The 60/40 Principle from my book captures this: 60% human thinking, 40% AI support. You stay in charge of the ideas, the judgement, and the decisions. AI handles the processing, the organisation, and the first drafts.

This applies across every business function. Client communication, financial analysis, process documentation, team management, content creation, strategic planning. Not by replacing your judgement, but by clearing the space for it.

The EVOLVE Method

I built a framework for this called EVOLVE. Six steps that work regardless of which AI tool you use:

1. **Empty your head** — Brain dump everything. Get it out of your head and into a system. 2. **Voice the problem** — Use the CARE framework (Context, Audience, Role, Expectations) to communicate with precision. 3. **Organise thinking partners** — Build a Virtual Board of AI specialists for different business functions. 4. **Listen critically** — Apply the Soap Bar Test. If it is too slippery, too perfect, too generic — it is AI talking, not you. 5. **Verify the human** — The 60/40 split. Your fingerprint must be on everything that goes out. 6. **Elevate your edge** — Move from user to architect. Design systems, not just prompts.

What Changed Beyond the Hours

The hours back are obvious. Ten to fifteen per week is life-changing for any business owner. But the deeper change is in how I think. My brain is no longer full. I make decisions faster because I have space to think about them properly. I sleep through the night because the ideas are captured, not circling.

The businesses run because they have systems underneath them — BOS UP provides the operating system, AI provides the thinking leverage, and wellness practices keep me sharp enough to use both well. That sequence matters. It is the foundation of the T.H.R.I.V.E. method.

Where to Start

If you are a service company owner carrying everything in your head, the first step is not signing up for another tool. It is understanding how you think and where AI can support that thinking.

The Freedom Score Quiz takes two minutes and shows you where your biggest opportunity is across all six elements. Or start with the book — it covers the full EVOLVE methodology in depth.

You built something extraordinary. The question is whether the business you built can serve the life you actually want. AI as a thinking methodology is how you close that gap.

Frequently asked questions

How much time can AI save a business owner?+
Roy Castleman reclaimed 10 to 15 hours per week by applying AI as a thinking methodology across his businesses. His podcast production dropped from 2.5 days to 15 minutes. The amount varies by business — the Freedom Score Quiz helps identify where AI will have the biggest impact for your specific situation.
What is AI as a thinking methodology?+
AI as a thinking methodology means using artificial intelligence as a cognitive partner to externalise, organise, and act on the ideas in your head. Instead of asking AI to write emails, you use it to structure your thinking, spot patterns, and make better decisions. Roy Castleman calls this "thinking outside your brain."
Do I need to be technical to use AI in my business?+
No. The EVOLVE method is designed for business owners who have tried ChatGPT and could not see how it applies to their specific business. If you can have a conversation, you can use AI as a thinking methodology.

About Roy Castleman

Roy Castleman is a business transformation coach who built multiple seven-figure IT service businesses over 28 years before nearly hospitalising himself from burnout in 2021. He rebuilt everything through breathwork, cold exposure, AI automation, and business operating systems. Now he helps trapped owner-managers escape the businesses they built through the T.H.R.I.V.E. method.

How buried are you?

You built something real. That part worked. The part where it was supposed to give you freedom, that is the part that broke somewhere along the way. The Freedom Score Quiz takes two minutes.
